Rewiring the Factory: A Digital Transformation Blueprint for Manufacturing Excellence

Practicum simulation focusing on building a 3-year digital maturity and transformation strategy for a large manufacturer.


Challenge

A 130+ year old manufacturing company was struggling to meet the digital requirements of Industry 4.0 and 5.0.

Outdated cybersecurity, fragmented IT governance, and inconsistent digital skills across regions put the business at risk of customer audits, regulatory fines, and lost contracts. Leadership estimated that stronger IT governance alone could unlock 25–30% cost savings, but the organization lacked a clear roadmap to get there. Delayed innovation and uneven employee engagement also hindered progress toward the digital culture needed for long-term transformation.

Diagnosis

As part of a practicum exercise, I led a simulated assessment of the company’s digital maturity using multiple industry frameworks (IT-CMF, Digital Maturity Framework 2.0, COBIT 2019 with the ISACA Governance Model, and NIST CSF 2.0). We scored capabilities across key domains and identified four primary areas for improvement:

  • Cybersecurity & Risk Management: Basic controls existed, but the company lacked risk governance, consistent policy enforcement, a complete risk inventory, and automated threat detection.

  • Governance & Leadership: Governance practices were siloed and redundant in some areas and missing in others, with low cross-team collaboration and insufficient executive oversight.

  • People, Talent & Workforce Development: Recruiting was not bringing in the right digital talent, and employee digital adoption and skills varied widely by region and department, with no formal training program.

  • Change Management: No formal change management framework was in place to sustain process changes or support ongoing transformation.

Approach

Using the assessment findings, my team and I designed a prioritized three-year transformation roadmap with a coordinated program of strategic initiatives. For each initiative, we built a business case that included modeled costs, timelines, and the risks of inaction. Key initiatives included:

  • Modernize Cybersecurity Capabilities: Implement proactive risk identification, real-time detection and monitoring, stronger vendor oversight, and clear incident response processes.

  • Integrate IT Governance: Consolidate IT governance into a single, central team to eliminate redundancies, close gaps, and standardize processes.

  • Expand the Digital Culture: Redesign job descriptions and recruiting processes, introduce upskilling and new-hire training, and implement a structured change management framework to support current and future transformations.

Modeled Results

  • Digital maturity advanced significantly over three years with a total investment of $16.13M and an ongoing operating budget of $5.07M.

  • Projected savings and cost avoidance fully offset the investment costs over time.

  • Data breach cost avoidance: $13.8M–$51.5M annually through reduced risk exposure, improved controls, and audit closure.

  • IT Governance savings: $16.5M–$48M annually through portfolio optimization and operational efficiencies.

  • Digital Culture savings: $2.5M–$3M annually, with a projected training ROI of 250% and improvements in retention, productivity, and innovation.

Core Takeaway

Using assessment frameworks provides a structured way to establish a fact-based view of the current state, not subjective opinions. By identifying gaps and prioritizing action, organizations can choose the “right” initiatives over the “hyped” ones. These assessments do not replace digital strategy, but they highlight potentially overlooked areas that should be part of any serious transformation plan.

This is a scenario-based case study developed from a practicum simulation. It illustrates how I would approach a digital maturity assessment and transformation roadmap for a large manufacturer. Numbers represent modeled impacts based on the simulation data and industry benchmarks, not realized client results.
